How FP&A Is Evolving: 2021 vs. 2025, and the AI Inflection

  1. 2021: The Starting Point for an FP&A Maturity Model

The FP&A Trends Board, a global community of FP&A practitioners, laid out an FP&A maturity model in its 2021 report, The FP&A Board Maturity Model: Best-in-Class FP&A and How to Get There.

The model broke the evolution of an FP&A function into five levels and described a roadmap to Best-in-Class across six dimensions: leadership, process, data & analytics, technology, and talent.

🪢 The Five Levels of FP&A Maturity

Level

Characteristics

Level 1 – Basic

Spreadsheet-based, heavily manual

Level 2 – Developing

Some standardized processes, limited system use

Level 3 – Defined

ERP and finance systems integrated, driver-based planning underway

Level 4 – Advanced

xP&A (extended planning), active scenario and sensitivity analysis

Level 5 – Leading Excellence

Near-real-time scenario play; CFO firmly established as a strategic partner

Back then, the report didn't put the spotlight on AI the way today's coverage does.

It did, however, reference automation, advanced analytics, and predictive modeling under the "technology" dimension, and in the 2023–2025 update reports, those elements grew into the foundation of AI-driven FP&A. In that sense, the 2021 model laid the skeleton for the whole conversation about AI FP&A maturity.

  1. 2025: Where Do We Actually Stand?

Four years on, how far have the goals the 2021 model set out become reality?

The latest report, How AI is Transforming FP&A: A Practical Guide to Maturity (2025), reframes FP&A maturity through an AI lens, separating what has run ahead of expectations from what still falls short.

The 2021 Expectation vs. the 2025 Reality

Item

2021 expectation

2025 reality

Reporting automation

Limited, experimental

Many solutions now offer automated reporting and narratives (e.g., Cube, Workday)

Scenario analysis

Only a handful of leading firms

Still concentrated among a few large enterprises; most still forecast monthly/quarterly

Data governance

A must-do to raise maturity

Still the biggest bottleneck (Wolters Kluwer, 2025)

FP&A's role

Reporter of numbers

Expanding into strategic partner, but the spread varies widely by company

As the table shows, some areas advanced faster than expected, but plenty remain unfinished. Automation and reporting are largely real now, while real-time scenario operations and data governance are still "problems for the future."

  1. The Next Five Years: Outlook and What to Prepare

Over the next five years, FP&A is expected to spread from Level 3 to Level 4, with some leading firms reaching Level 5. But there's still plenty to shore up: data quality, explainability, change management.

The Outlook for FP&A in the AI Era (feat. Numen)

Outlook (2025–2030)

Gaps

How Numen helps

Level 3 → Level 4 spreads
(driver-based planning, scenarios/rolling forecasts go mainstream)

  • Data mismatches between ERP and DWH

  • No framework for validating forecast accuracy

  • Automated consistency checks on ERP ledger data ensure data alignment versus the DWH

  • KPIs and financial metrics auto-cleaned via integrity-validation logic → higher data trust for CFO reporting

Level 4 takes hold (xP&A, enterprise-wide)

  • Weak data links to operations, sales, and supply chain

  • ERP ledger + business-unit performance data unified → auto-generated KPI dashboards by unit

  • Scorecards tied to financial KPIs → enterprise-wide xP&A (Extended Planning & Analysis)

Some leading firms reach Level 5 (near-real-time scenario play)

  • Data-processing latency

  • Black-box AI limitations

  • Real-time simulation (what-if, scenario planning) on ERP and financial data

  • An explainable-AI (XAI) chatbot that grounds answers in ERP and internal financial data, not a black box, for transparent interpretation of the numbers

The CFO role shifts (strategic partner)

  • Data-literacy gaps within the team

  • Weak change-management leadership

  • Real-time Q&A via an AI finance chatbot → better data fluency across the team

  • Automated recurring reports and KPI aggregation → the CFO focuses on strategy and investment decisions

Responsible AI governance

  • Inadequate regulatory readiness

  • Unclear accountability

  • Uses only numeric data with clear provenance, grounded in the ERP ledger → stronger regulatory readiness

  • Built-in policy and audit-log framework → transparency in how AI decisions are made

Get Ready for the AI FP&A Era

Not every company will reach Level 5 within five years. But if you prepare on data integrity, explainability, and cultural change, you can close in on the level of the world's leading firms.

The future of AI FP&A gets closer with Numen. Now is exactly the time to prepare for the next stage.
