How FP&A Is Evolving: 2021 vs. 2025, and the AI Inflection
AI is pulling FP&A's future forward. Here's the 2021 outlook, the 2025 reality, and what to get ready for over the next five years.

2021: The Starting Point for an FP&A Maturity Model
The FP&A Trends Board, a global community of FP&A practitioners, laid out an FP&A maturity model in its 2021 report, The FP&A Board Maturity Model: Best-in-Class FP&A and How to Get There.
The model broke the evolution of an FP&A function into five levels and described a roadmap to Best-in-Class across six dimensions: leadership, process, data & analytics, technology, and talent.
🪢 The Five Levels of FP&A Maturity
Level | Characteristics |
|---|---|
Level 1 – Basic | Spreadsheet-based, heavily manual |
Level 2 – Developing | Some standardized processes, limited system use |
Level 3 – Defined | ERP and finance systems integrated, driver-based planning underway |
Level 4 – Advanced | xP&A (extended planning), active scenario and sensitivity analysis |
Level 5 – Leading Excellence | Near-real-time scenario play; CFO firmly established as a strategic partner |

Back then, the report didn't put the spotlight on AI the way today's coverage does.
It did, however, reference automation, advanced analytics, and predictive modeling under the "technology" dimension, and in the 2023–2025 update reports, those elements grew into the foundation of AI-driven FP&A. In that sense, the 2021 model laid the skeleton for the whole conversation about AI FP&A maturity.
2025: Where Do We Actually Stand?
Four years on, how far have the goals the 2021 model set out become reality?
The latest report, How AI is Transforming FP&A: A Practical Guide to Maturity (2025), reframes FP&A maturity through an AI lens, separating what has run ahead of expectations from what still falls short.
The 2021 Expectation vs. the 2025 Reality
Item | 2021 expectation | 2025 reality |
|---|---|---|
Reporting automation | Limited, experimental | Many solutions now offer automated reporting and narratives (e.g., Cube, Workday) |
Scenario analysis | Only a handful of leading firms | Still concentrated among a few large enterprises; most still forecast monthly/quarterly |
Data governance | A must-do to raise maturity | Still the biggest bottleneck (Wolters Kluwer, 2025) |
FP&A's role | Reporter of numbers | Expanding into strategic partner, but the spread varies widely by company |
As the table shows, some areas advanced faster than expected, but plenty remain unfinished. Automation and reporting are largely real now, while real-time scenario operations and data governance are still "problems for the future."
The Next Five Years: Outlook and What to Prepare
Over the next five years, FP&A is expected to spread from Level 3 to Level 4, with some leading firms reaching Level 5. But there's still plenty to shore up: data quality, explainability, change management.
